The path gets shorter and smarter
Index Exchange's containerization bet and Locality's data-path argument converge on a single point: the era of squeezing fees out of the supply chain is giving way to an era of preserving signal through it. Casale says removing public-cloud distance cuts 80% of compute cost and gives the sell side back the information it has always lacked; Wolfe says a shorter path isn't better if the data degrades on the way. Both are arguing that publisher yield is a data-fidelity problem, not a hop-count problem.
What this means for publishers
Start building the AI-citation ledger now. Google's pilot, GEO deals and the IAB's November framework all point the same way: publishers who can quantify their citation volume and prominence will negotiate licensing and visibility deals from strength, while those who can't will take whatever the platform offers.
Treat data fidelity as a yield product. Locality's argument and Index's sell-side decisioning both say the premium goes to publishers who can prove their signal survives the transaction; local and niche inventory is where that premium is most available.
Reader revenue is the floor, not the ceiling. The Nerve hit sustainability at ~£500k on 5,000 subscribers in year one; GB News's membership nearly matched a full year in seven months. Both prove a small dedicated base replaces a large advertising shortfall, but only for publishers willing to build directly against the reader.
Measure the measurement vendors. Reddit's verification stack, Aquila's cross-media expansion and OpenAI's measurement vacuum are all about who gets to define what an impression was worth; publishers should pick verification and measurement partners that feed data back to them, not just to the buyer.
Diversify or die on the search cliff. Every publisher in today's report that is growing did it away from open-web display and search referral; the ones still dependent on that mix are the ones the AI search collapse is quietly strangling.
