The agentic land grab

The fight Amazon started with Muse this week is the first real shot in a war over who controls the path from discovery to transaction, and it maps almost exactly onto what publishers are about to face with their content. Amazon blocked Muse because an agent that hops from a request to a purchase skips the sponsored listings that fund its $70 billion ad business, and because the sale can simply leave the store. Shopify's move to use Muse for agentic checkout shows the counter-position: merchants can opt in and keep the relationship. Publishers watching this should see their own future. The agent that skims your journalism, summarises it and acts on it will either be blocked, which Morrissey argues is a "pipe dream," or it will be fed on commercial terms.

The barbell reshapes the publisher

Morrissey's connection-economy barbell is the sharpest framing of what comes next. On one end, humans connect through communities and events; on the other, a new set of aggregators act as agentic concierges. The Guardian's Anna Bateson conceding that the website "may become something that is more of a service to agentic audiences" and Skift repositioning as a "decision intelligence company" are the same admission from two very different publishers: the destination is dying, the relationship is not. Nick Thompson's Atlantic scenario, that the web "won't really exist" because information gets pushed, is the more extreme version of the same bet.

Who gets paid is still unsettled

Underneath the agentic excitement sits a messier money question that nobody has solved. Publishers score Google's remedies a flat 5 out of 10 because the plumbing changed but Google's demand leverage did not. The NYT's three-part licensing test, value exchange, sustainability, control, is a guardrail against signing away content for a lump sum into an underdeveloped marketplace. And Katsur's hybrid architecture is the practical discipline for the same moment: use agents for judgement, keep deterministic software on the money. The through-line is that the agentic era is arriving before the payment and attribution rails are built, and the publishers who lock their terms now are the ones who will not be renegotiating them from a position of weakness later.

What this means for publishers

The Amazon and Muse standoff is the template for publisher content, and it cuts both ways. Blocking agents loses you distribution; opening up without terms loses you the economics. The move is to demand the "mutual value exchange" Amazon itself insists on, attribution, referral and payment rails, and to get it in writing before agents become the default reader.

Do not budget for a yield lift from the Google remedies. The average publisher and vendor score was 5 out of 10. The two levers worth acting on are AdX opening to rival ad servers and header bidding trafficking for everyone: if you have stayed on GAM to keep AdX demand, now is the window to model a switch, but hold the upside until enforcement is proven in live auctions.

The app and the subscription are the only assets an agent cannot commoditise, and the data says the margin is there: Pugpig's super users are 20 percent of MAU driving 75 percent of sessions, and Reach is converting court and investigative content into paying subs. If you cannot currently measure subscriber retention as a KPI, fix that before you spend another pound on acquisition.

Refuse the lump-sum AI licensing deal. Copy the NYT's three-part test and treat the partnership as the product: the linking, attribution and referral improvements are worth more over time than the cheque.

The agentic build-out is a moment to be boring about the money. Katsur's rule, deterministic software on booking and billing, agents on insight, is the discipline that keeps a wrong number from costing you client trust while everyone else burns tokens.
