Amazon's agentic ad stack is taking shape, and it points to machines negotiating for inventory

The agenda for Amazon Ads' unBoxed event later this month in San Francisco reveals the architecture Amazon is assembling: advertisers set the objective, budget and constraints while agents handle planning, creative, execution, optimization and measurement, built around Ads Agent, MCP connectivity (open beta since February), real-time signals and multi-agent coordination. The model already extends beyond Amazon Ads - Warner Bros. Discovery is building its agentic advertising platform with Amazon Web Services and Bedrock AgentCore, where advertisers define outcomes and audiences while agents forecast, allocate and optimize WBD inventory. At unBoxed, developers will build multi-agent campaign loops with Bedrock AgentCore and the Amazon Ads MCP Server. Ebbert's read on the endpoint: buyer agents communicating with seller agents, where "advertising starts moving from humans operating platforms toward machines negotiating how those objectives get executed." Separately, on the retail side, Walmart's Sparky assistant is taking a bigger role in product discovery; Azoma's Christian Rich wrote on LinkedIn that "Walmart Sparky is leaning into intercepting page 1 search results with category questions and personalization triggers. If ChatGPT and Gemini are the Pacific Ocean for product discovery, Walmart and Amazon are building a backyard pond with your favorite fish." OpenAI, meanwhile, has begun walling off parts of ChatGPT's ad surface.

The crux

Amazon is building the connective infrastructure for an agentic ad ecosystem where buyer agents negotiate with seller agents, shifting the monetization battleground from winning a keyword to winning the agent's reasoning - a structural change to how publisher inventory gets discovered and priced.

Sell-side read

If WBD's seller agents become a template, publisher inventory value will be set by whether an agent can discover, reason about and act on a publisher's data and context - so publishers need machine-readable, agent-accessible inventory (curation feeds, shared IDs, clean data) or they will be invisible to the next buying layer.

Watch

Amazon unBoxed 2026, San Francisco, September 28-30, for whether Amazon announces buyer-agent-to-seller-agent connectivity with WBD or other publishers.
