Wirecutter is dismantling its affiliate dependence before AI search does it for them

The New York Times-owned Wirecutter, for years the canonical affiliate-commerce publisher, is now running a deliberate diversification campaign because AI search has broken the economics that built it. "Wirecutter has been on a pretty intense path of diversification. We have been focusing on diversifying our journalism, our audience model and our revenue model," said Cliff Levy, deputy publisher. The flagship is the Hall of Fame Awards, launched 1 October, which bundles 50 long-running recommendations into a sponsor-backed franchise that drew more than 3 million page views and the most successful social post in the brand's history. Danielle Betras, head of revenue, said "hybrid deals" that span display, licensing, brand partnerships and affiliate have grown more than 300% year over year. The urgency is the search numbers: a Semrush report found a 71% rise in Google AI Overviews on commercial-intent queries between November 2025 and April 2026, and Advanced Web Ranking measured commercial-search click-through at 11.91% overall versus 3.51% when an AI Overview is present. Levy was direct about the shift: "So much of Wirecutter's journalism and audience and revenue models were really structured around organic search. That has obviously changed for us." The counterweight is the human brand: Wirecutter now has over 175 journalists, up from 115 in 2022, and Levy frames the fourth quarter as a test of "differentiating between the human journalists at Wirecutter... and the LLMs."

The crux

AI Overviews are quietly rerouting the click that affiliate publishers live on, so the publishers who survive are those who convert a search-traffic brand into an audience and advertising business before the traffic disappears entirely.

Sell-side read

Wirecutter's hybrid-deal math is the transferable lesson: bundling affiliate, sponsorship and display into one "conversion-focused" package commands higher prices and better margins, and it is exactly the move that lets a publisher monetise its recommendations without depending on Google to deliver the reader.

Watch

Wirecutter's Q4 gift-season performance as the first real test of whether eventized franchises can replace lost search referrals, and whether Google's AI Contribution pilot actually pays enough to matter.
